The scene is the best "salesperson", and the management of Zhengcun Village recognized this concept many years ago. After years of 5S management, Zhengcun's 5S system has been basically established. But does that mean it can remain stagnant? Obviously, this does not conform to Masamura's concept of continuous improvement. For this reason, the management of Zhengcun Village has proposed the management of blind spots in the workplace and non-workplace areas, aiming to urge everyone to constantly identify management blind spots and make improvements. The management blind spots referred to here are not only about 5S, but also include all unreasonable and inappropriate behaviors on site. Today, I'd like to share with you the management of blind spots in non-workplace areas.
Establish a system
1.1 Establish the file structure
Every activity of the company is part of the system, and the management of blind spots in non-workplace areas is no exception. First, we identify the process under his jurisdiction (S13 On-site Management), then establish the secondary document (ZC-S1301 Non-workplace 5S5D Management Program) under this process, and then establish the tertiary document (ZC-S1301-BF02 Non-Workplace Management Blind Spot Management Method) under this secondary document. For details, please refer to the following figure:
1.2 Preparation of Documents
If one wants to carry out a task continuously and effectively, it is necessary to clarify its purpose, scope and responsibilities, etc., so that employees know what to do and how to do it correctly. Therefore, the "5S5D Management Procedure for Non-Workplace" and the "Management Measures for Blind Spots in Non-Workplace Management" were formulated.
2 Training
In order to ensure that it is fully understood and flexibly applied, the company not only conducts training when the document is completed, but also provides targeted training when it is found that the inspectors are unclear about the inspection content and purpose.
2 Implementation
2.1 Division of labor and self-inspection/improvement videos
The General Affairs Department divides the assigned areas and designates self-inspection areas, self-inspection frequencies, and self-inspection/improvement video frequencies for colleagues from the General Office, Supply Chain Department, Human Resources Department, General Affairs Department, and Finance Department, a total of five departments (see the table below). Each responsible person is required to post self-inspection/improvement videos in the wechat group before 8 o 'clock every day.
2.2 Comments and Criticisms
The general manager comments and criticizes the situation before and after the rectification every day.
2.3 Correction
The person in charge corrected the deviation according to the content of the criticism.
3 Supervision
3.1 The assistant to the general manager shall inspect one area every day in the order of the office building - the second-phase factory building - the factory area roads, take pictures of the dirtiest, most messy and worst conditions and post them in the group, and then urge the responsible person to rectify and post the pictures of the rectification in the group. 4 Standardization
We have output the successful experience into the corresponding documents, and the 5S5D standards for each venue have been formulated and posted on site.
Through the improvement of management dead corners in non-workplace areas over the past two years, we have also achieved phased results. However, the road to improvement is endless. As long as we make a little progress every day and persevere, we will eventually become the cleanest, most comfortable, most efficient and safest factory in the industry.
